The evaluation phase consists of a 5-day on-site assessment per location, focused on cutting room operations and front-end processes. The scope includes alignment with senior management, in-depth process analysis, and the development of a tailored project plan with KPIs and deliverables. Key Focus Areas: Fabric Usage & Management - Assess how fabric is received, stored, issued, and consumed, focusing on accuracy, handling practices, and integration with marker plans. Fabric Reconciliation - Evaluate how fabric is tracked from receipt through cutting, identify discrepancies, and establish a robust reconciliation framework. Wastage & Loss Analysis - Measure visible and hidden fabric losses, compare against system data and industry standards, and recommend waste reduction strategies. Output & Operational Efficiency - Review actual throughput versus capacity, identify inefficiencies, and provide recommendations to enhance productivity. Headcount & Shift Configuration - Analyse labor distribution, shift patterns, and workforce alignment to improve resource utilization and reduce cost per unit. Management Oversight & Process Control - Assess the effectiveness of leadership, communication, decision-making, and use of KPIs in maintaining operational control. Cut Plan Calculations & Fabric Optimization - Review cut planning, marker efficiency, and fabric yield; recommend improvements for better planning and material use. Staff Evaluation - Evaluate staff performance, skill levels, roles, and responsibilities across the cutting room team. Identify training needs, gaps in expertise, and opportunities for upskilling, multi-skilling, or role reallocation to enhance team capability and flexibility.
